What Should a CTO Prioritize in the First 90 Days of an AI Transformation?

You’ve just committed to an AI transformation. The board is excited. Your team is uncertain. You have a hundred ideas and about 12 weeks before “transformation” becomes “that thing we tried last year.”

Here’s what actually matters in the first 90 days.

Priority 1: Pick One Real Problem and Solve It — Completely

This is the one everyone gets wrong. Leadership wants a “comprehensive AI strategy.” Your team wants to know if this is actually going to work. You’re going to disappoint one of them, and it should be leadership.

Find a single, painful, quantifiable problem that your engineering organization faces. Not a hypothetical. Not a “wouldn’t it be nice.” A problem that costs you money or time or both, and that you can measure before and after.

Examples we’ve seen work:

  • Code review cycle time is a killer at scale. You’ve got 60 engineers; reviews are backed up 2–3 days; senior architects are blocked on blocking reviews instead of architecture work. Implementing AI-assisted code review that your engineers actually trust can cut that from 3 days to 8 hours in 60 days.
  • Test creation and maintenance eats 25% of sprint capacity, and half of it is rote work. If you cut that to 15% while maintaining coverage, that’s roughly 10 engineer-months of freed capacity per year.
  • Documentation debt is high-friction for onboarding and architecture decisions. If you can use AI agents to keep your architectural decision records current, and onboarding time drops from 3 weeks to 2 weeks, that’s measurable.

Don’t try all three. Don’t even try one and a half. Pick the one where the pain is sharpest and the measurement is clearest.

Priority 2: Build Trust Through Small, Public Wins

Your team needs to see that this works before they’ll commit emotionally. You build that with velocity and transparency, not perfection.

In the first 30 days, get a working prototype in front of your engineers—not polished, working. If you picked code review, run a 2-week pilot where 8–10 engineers use an AI tool alongside the existing review process. Have them report issues. Expect problems. Fix them visibly.

After 60 days, you should have numbers:

  • Code review time dropped by X%
  • Engineer satisfaction with the process changed from Y to Z (measure this; don’t assume)
  • Defect rate stayed flat or improved (critical: prove you didn’t trade quality for speed)
  • Adoption rate from the pilot group is hitting 70%+ voluntary usage

That last one matters. Forced adoption hides real problems. Voluntary adoption tells you the tool is actually valuable.

Document this publicly inside your organization. Share the numbers. Show the rough edges you found and how you fixed them. This does two things: it makes your skeptics quieter (because the evidence is there), and it gives you feedback on what to tackle next.

Priority 3: Set Up the Organizational Structures You’ll Need

Don’t wait until month 4 to figure out governance. You need this framework now, even if it’s small:

A working group: 3–4 engineers who care about this problem (mix skeptics and enthusiasts). They own the standards for how AI gets used. They define what’s in scope (“AI generates first-draft tests”) versus out of scope (“AI makes production deployment decisions”). They review exceptions. This isn’t a bureaucracy—it’s a clearing house for learning.

A metrics dashboard: Three numbers that matter. For code review: cycle time, defect escape rate, adoption percentage. For test generation: coverage percentage, defect rate, time saved per engineer per week. These live where your leadership sees them. No surprises later. You update them weekly.

A feedback loop: Where do engineers report “this AI tool made a mistake” or “we tried this and it broke?” It needs to be public enough that others learn from it, but safe enough that people actually report problems instead of hiding them.

A clear decision-making framework: Who decides whether AI can do X? Is it the working group? You? The team lead? Make this explicit so when the next “should we use AI for database migrations” question comes up, the answer’s clear.

This structure looks formal, but it’s really just documenting what you’d do anyway—learn, measure, iterate, and keep people in the loop. The benefit is it scales. When you move to the second problem (month 4), you’ve already got the engine built.

What NOT to Do

Don’t boil the ocean. Every transformation gets killed by trying to “be comprehensive.” You see an opportunity in API documentation, infrastructure testing, database schema generation, and deployment verification. Resist it. One problem. 90 days. Full focus.

Don’t measure the wrong things. “We implemented AI” is not a metric. Deployment speed is only meaningful if your defect rate didn’t explode. Engineer satisfaction matters, but only if the team is actually using the tool and it’s making their work better.

Don’t skip the skeptics. Your most experienced engineers are skeptics for a reason. Engage them early. They’ll help you avoid the three failure modes you didn’t think of.

Don’t hide when something breaks. The first failure is your best teacher. Share it. Fix it. Prove that failure is information, not blame.

The 90-Day Finish Line

At the end of 90 days, you should have:

  • One problem solved with measurable impact
  • A working group that owns the standards
  • A metrics dashboard showing the impact
  • 70%+ voluntary adoption from your pilot group
  • Clear documentation of what worked and what didn’t
  • Board confidence that you’re not chasing hype

You won’t have a “comprehensive AI strategy.” You will have proof that AI makes your organization materially better at something that matters.

That’s the credential you need for the next 90 days. And the one after that.
