They’re also the difference between a proof-of-concept and something that works at scale. Good leaders boring their teams with the right amount of discipline.

You stay hands-on, but change what hands-on means. You’re not writing the training loop. You’re regularly checking in on actual system performance. You’re reading what’s failing and why. You’re having engineers walk you through their decision trade-offs. That real-time feedback loop matters more than ever.

The Mindset: Humility at Scale

The deepest shift is psychological. Technology leadership used to reward certainty. You had a vision, you moved people toward it, you were right or wrong in hindsight. That model breaks with AI because the uncertainty is too high and the surface area too broad.

Good leadership now requires what I’d call “confident humility.” You’re clear about your constraints and values, you move decisively, but you remain genuinely uncertain about which specific approach will work best. You create room for your team to explore within those bounds.

This feels weird at first. Most strong technical leaders were promoted because they were the person who was right when others were wrong. Now you’re asking them to be the person who sets up good decision processes and gets comfortable not always knowing the answer in advance.

The leaders who make this shift stay relevant and amplify their teams. The ones who don’t become increasingly defensive, filtering signals instead of processing them.
