How Do You Know If Your Technology Team Is the Right Size?

You’ve got 40 engineers. Last year that felt right. This year you’re wondering if you can do more with 35. Or less. Or if you need 50.

The problem is you’re measuring headcount when you should be measuring leverage.

The Old Model Doesn’t Work Anymore

For the last decade, the math was straightforward: if you double your team, you can roughly double your output. It wasn’t perfect—there was overhead, communication friction, onboarding cost. But the relationship held.

That equation breaks when half your team is working with AI agents.

A senior engineer with AI assistance can now do the work that would have taken a team of three a year ago. Not because they’re suddenly 3x smarter. Because they’re not spending 40% of their time on work that doesn’t require their expertise. They spend it on architecture, design, and the problems that actually need their judgment.

This means your “right size” is no longer about how many features you want to build. It’s about: how much leverage is each engineer getting from the tools they have? And are they spending time on things that require human judgment?

The Real Metrics That Matter

Forget headcount. Measure these instead.

Engineering capacity allocated to “leverage multipliers” versus “core work.”

This is the critical one. At most organizations before AI, the breakdown looked like:

  • 45% core feature work
  • 20% maintenance and tech debt
  • 15% testing
  • 10% code review
  • 10% meetings and coordination

None of that is bad, but notice: 25% is “work that AI handles better than humans.” That’s testing, code review, documentation, and boilerplate generation.

Now that you have AI agents, measure what that breakdown looks like. If you’re still spending 25% on those categories, you’re wasting your investment. Your goal is to move to:

  • 55% core feature work
  • 20% maintenance and tech debt
  • 8% testing (agent handles 60% of the scaffolding)
  • 3% code review (agent filters and summarizes)
  • 14% meetings and coordination

That’s not hypothetical. That’s what we’re seeing in organizations that have committed to the agentic model.

Time from “problem identified” to “engineer can focus on the hard part.”

Your senior architect identifies a problem with your microservices architecture. Historically, they’d spend a week creating a design document, running it through review, updating it three times, before the team could actually discuss the hard architectural questions.

Now, measure: how long from “problem identified” to “architect is in a room with the team debating tradeoffs?”

If AI is reducing that from 5 days to 1 day, you’ve effectively created additional senior capacity without hiring. Your team can move faster on complex problems.

Defect rate per feature, not per engineer.

You can’t measure whether AI is working by looking at defect rate in isolation—you need to look at the ratio. If you’ve got 40 engineers and you ship 20 features a quarter with an average of 4 defects per feature, that’s one baseline.

If you now have 35 engineers shipping 22 features a quarter with 3.5 defects per feature, your quality went up and your velocity went up. You don’t need 40 engineers. You need 35 and better tools.

Onboarding time and ramp-to-productivity.

This one’s underrated. A new engineer takes 3 months to be fully productive on your codebase. How much of that is waiting for architecture decisions, code review capacity, or documentation to exist?

With AI agents generating documentation that stays current, running architectural decision records, and summarizing code patterns, new engineers get to productive code faster. We’re seeing ramp-to-productivity drop from 12 weeks to 8 weeks in organizations that invest in AI tooling.

That’s not just a nice-to-have. That’s a 25% improvement in how much value each engineer produces in their first quarter.

What Your Headcount Question Really Is

When you ask “do we need 40 engineers or 35?”, what you’re really asking is: “Are we getting the value we should from our current team?”

Here’s the framework:

If 25%+ of your engineering time is still going to boilerplate, testing scaffolding, code review administration, or other AI-friendly work, you’re not the right size—you’re just not equipped. Invest in AI tooling. Reallocate those engineers to high-leverage work. Then revisit headcount.

If your core product capacity is being held back by review cycles, documentation debt, or testing backlogs, hiring more engineers makes it worse, not better. You’re not constrained by headcount. You’re constrained by leverage. Fix that first.

If your senior engineers are spending more than 20% of their time on anything other than judgment calls, architecture, and mentoring, you’re under-leveraging them. That’s where the cost is. Not in junior headcount—in senior capacity wasted on work that’s automatable.

If you can measure that AI tools reduced time-to-productivity, code review cycles, or defect rates, you’ve freed up capacity. You can either hire fewer people, or redeploy those people to harder problems. Either way, you’re ahead.

The Uncomfortable Truth

Most CTOs aren’t asking “is our team the right size?” They’re asking “can we do more with less?” as a cost-cutting exercise.

That’s the wrong question. The right question is: “Are we using our team’s time on the highest-value problems?”

If the answer is no, hiring or firing won’t fix it. Better tools will.

If the answer is yes, and you’ve eliminated the low-value work, then you can credibly ask the headcount question. And often the answer is “we need fewer but better-equipped engineers.”

AI doesn’t change that math. It clarifies it.
