What Does the Next Five Years of AI in Enterprise Software Look Like?
Everyone has opinions about where AI goes next. Consultants publish reports. Venture firms publish theses. The visions range from “AI will replace all knowledge workers by 2027” to “most AI applications will be abandoned by 2028 as impractical.”
Both are wrong, but not in the ways their critics think.
The actual future is usually more boring than either extreme. It follows economics. It follows incentives. It follows what companies can actually operationalize at scale. Let me walk you through what that probably looks like.
The Cost-Performance Curve Keeps Moving: And It Matters More Than Capability
Here’s the trajectory: In 2024, Claude Opus cost roughly 8x more per token than smaller models, but was significantly more capable. By early 2026, that ratio has compressed. Claude Opus still costs more, but the gap has narrowed. Sonnet, the mid-tier model, performs adequately for many tasks that previously required Opus.
This trend will accelerate. Over the next five years, you should expect:
Smarter smaller models with better instruction-following and reasoning. They won’t have the same breadth as frontier models, but they’ll handle 70-80% of tasks as well as today’s expensive models.
Commodity-priced capability: What costs $100K in compute today costs $10K in 2028 and $1K in 2030. The trend doesn’t reverse.
Specialized model proliferation: Instead of one “best” model, you’ll have dozens of models trained for specific domains. A model trained on enterprise software documentation. It’s differentiated by knowing exactly when to suggest an email, to whom, with what context, informed by pipeline data, historical win rates, and customer communication history. The model is commodity. The workflow is differentiation.
Layer 3: Specialized Expertise: The highest value-add remains in deep domain knowledge that can’t be commoditized. A compliance tool that knows not just financial regulations, but your company’s specific risk profile and trading patterns. A healthcare system that understands not just medical facts, but your hospital’s specific population and resource constraints.
Enterprise software companies that try to compete only at Layer 1 will lose. (Cheaper commodity models will exist.) Companies that can build Layers 2 and 3 will win. This means: better product thinking, deeper domain expertise, tighter integration with customer workflows.
The winners won’t be AI companies. They’ll be domain companies that have AI at their core.
Agentic Systems Will Emerge: But Not for the Reasons You Think
Around 2027-2028, you’ll see a shift from “AI as augmentation” to “AI as autonomous agent.” Autonomous agents that can take actions, manage workflows, and make decisions without human intervention for each step.
But this won’t be because someone solved reasoning. It will be because economics became favorable.
Today, agentic systems are risky. You let an AI agent schedule meetings, and it books your executive in conflicting time slots. You let it interact with customer accounts, and it makes a mistake that costs you a customer. The error rate is high enough that most implementations require heavy human oversight, which defeats the purpose.
By 2028, several things will have shifted:
Smaller models capable of reliable reasoning on narrow tasks. A model specifically trained to schedule meetings, given your calendar and constraints, with 98% accuracy. Not general reasoning. Specialized reliability on specific tasks.
Better verification systems: You can build systems that check an agent’s work before it takes action. Did the suggested email violate compliance? Did the proposed database query have unintended consequences? These verification layers will be cheap (small models can do them) but effective.
Established guardrails and audit trails: Every agent action is logged, reversible, and explainable. This moves risk from “did the agent do something bad?” to “can we detect and fix it quickly?”

This is less exciting than “AI that reasons like humans” and more practical than “AI that sometimes hallucinates.”
Infrastructure Consolidation: And Why It Matters for Your Vendor Decisions
The model provider ecosystem will stabilize and consolidate.
Today there are 20+ providers offering LLM APIs. By 2030, probably 4-6 meaningful providers remain: OpenAI (scale, pricing, ecosystem), Anthropic (quality, trust, safety), Google (integration with enterprise infrastructure), a Chinese provider (serving Asia-Pacific), possibly one or two others.
This consolidation happens because: (1) training frontier models requires enormous capital, (2) the economics don’t support dozens of competitors, (3) lock-in on specialized capabilities will matter less as models converge in capability.
This should influence your vendor strategy. Don’t pick a provider betting they’ll be around in five years. Instead, pick two: a primary and a secondary. Build your abstraction layer. Your primary might be Anthropic, your secondary OpenAI. When one provider does something problematic or raises prices, you have a real exit.
The provider that becomes “default enterprise” (probably some combination of Microsoft/OpenAI integration + Google enterprise offerings) will matter less than it seems. You’ll always have alternatives.
Regulation Will Be Real But Not Paralyzing
Governments will pass meaningful AI regulation between now and 2031.
The EU AI Act is already in effect. The US will follow with sector-specific regulation. China will regulate heavily. Other regions will follow patterns from leaders.
Here’s what’s likely:
Liability frameworks will emerge: Who’s responsible if an AI system makes a mistake? The company using it will be primarily responsible. Model providers will have some liability for known limitations. This will be contentious and will evolve for years.
Transparency requirements will be common: You’ll need to disclose where AI is used in material ways. You’ll need to explain decisions to customers and regulators.
Bias and fairness audits will be required in certain contexts (hiring, lending, healthcare). The technical bar will be achievable for anyone willing to invest in testing.
Data provenance will matter: You’ll need documentation about training data sources, especially for regulated industries.
None of this stops you from building AI products. It just means: document what you’re doing, be thoughtful about high-stakes decisions, test for bias, and be transparent with customers.
The companies that treat regulation as a technical problem (add audit trails, add explanation systems, add testing) will be fine. The companies that treat it as enemy will struggle more.
What This Means for Your Strategy
If you’re planning your AI roadmap for the next five years, here’s what this narrative suggests:
Focus on Layer 2 and 3 differentiation, not model capability. You’re not going to out-research Anthropic or OpenAI. You’re going to out-integrate and out-understand your domain.
Build with commodity models. Assume the models you use today cost 10% what they cost now by 2030. That’s probably pessimistic. They’ll cost less.
Invest in evaluation and data pipelines. The real moat isn’t model capability; it’s having the best data about what works for your specific use cases. That data is yours.
Don’t bet on one vendor. Build portability into your architecture. When the model provider landscape shifts (and it will), you’ll move without major disruption.
Start with augmentation, plan for autonomy. Your 2026 product augments human workflows. Your 2029 product has autonomous agents handling well-defined tasks. The transition happens gradually, not suddenly.
Get ahead of regulation, but don’t let it paralyze you. Document your systems. Be transparent. Test for bias. Don’t wait for perfect legal frameworks before shipping.
The next five years won’t look like the last 18 months (the era of hype and experimentation). They’ll look like what happens when technology matures: consolidation, commoditization, and focus on practical applications over frontier capability.
That’s less exciting, more profitable, and more sustainable.
